Freight by Design: The Booth Decisions That Set Your Drayage and Labor Bill Before It Ships.

Every experienced exhibit manager knows drayage is billed by weight and labor is billed by the hour. What most exhibit houses never show you is which design choices move those two lines, and by how much. Two comparable 20×20 builds, side by side, with crated weight, crate count and install hours — and the seven substitutions that separate them. The bill is decided in the design review, not on the dock.

01 · The premise

Weight is now a design spec

The Exhibitor Advocate’s 2025 rate survey put the national average base drayage rate at $2.28 per pound, with New York near $3.69, and material handling base rates up roughly 21% since 2022. Install labor rose 13–17% over the same period; electrical overtime rose about 41%. At those rates, every pound in a crate is a recurring charge at every show on the calendar, and every hour past straight time is a multiplier.

The instinct is to treat this as a logistics problem — ship earlier, consolidate, hit the advance warehouse. All true, and covered in our shipping guide and the drayage explainer. But logistics can only optimize the weight it’s handed. The weight itself, and the hours it takes to assemble, were fixed weeks earlier when someone approved a rendering without asking what it weighed.

Veteran programs have started treating crated weight and install hours as line items in the design review, next to the rendering. This post is the version of that review we run internally, with the numbers made explicit.

02 · Two 20×20s

Same footprint, same brand, same demo — different bill

Both builds below are real design approaches for a 20×20 island with a reception counter, a 16-foot backwall with a large graphic, a demo station with a 65-inch monitor, a semi-private meeting area, storage, lighting and a hanging sign. The figures are illustrative, at the national average drayage rate and a mid-range straight-time labor rate; your show’s rate card will move them, but not their relationship.

Build A · Legacy custom≈5,200 lb crated · 8 crates

Hardpanel walls on wood frames, millwork counters, custom meeting-room structure, carpet and padding from the GC, rigid hanging sign, halogen-era lighting with four power drops. Install ~36 hours, dismantle ~20.

Build B · Engineered for freight≈2,300 lb crated · 3 crates

Aluminum extrusion frames with tension-fabric SEG graphics, extrusion counters with printed fabric wraps, fabric meeting-area walls, interlocking hard-surface floor that ships flat, fabric hanging sign, LED lighting on two drops. Install ~14 hours, dismantle ~8.

The gap, per show≈$12,000–$14,000

Drayage at $2.28/lb: ~$11,900 vs ~$5,200. Labor at a $150/hr straight-time blend: ~$8,400 vs ~$3,300. Add the GC carpet-and-pad rental Build A needs and the overtime exposure of a 36-hour install that starts when the truck arrives, and the delta lands at the top of the range. Over a four-show year: $48,000–$56,000, on booths an attendee would describe the same way.

The point isn’t that Build A is wrong. There are programs where millwork is the brand. The point is that the decision should be made knowing it costs roughly the price of a fifth show every year.

03 · The substitutions

Seven decisions that move the two lines

Each of these is a choice on a design review, not a compromise on the floor. The attendee sees the graphic, the light and the counter — not the frame behind them.

Tension fabric over hardpanel

A 16-foot backwall in SEG fabric on extrusion weighs a fraction of the same wall in printed hardpanel on wood, and the graphic folds into a box instead of riding flat in a crate the size of a door.

What it moves

The single largest weight line in most booths, and the crate count. Fabric also installs without a graphics installer on the labor ticket — it zips in.

Extrusion counters over millwork

A millwork reception counter is a piece of furniture; it ships assembled or in heavy sections and needs a carpenter to true it up. An extrusion counter with a fabric wrap and a laminate top reads the same at three feet.

What it moves

Weight and the skilled-labor hours on install. Also the damage line: millwork chips in transit and gets refinished; a fabric wrap gets reprinted for far less.

Hard-surface floor that ships flat over carpet and pad

Flooring-related GC costs rose by as much as 30% in a single year in the survey. An interlocking hard-surface floor you own or rent packs flat, installs fast, and doesn’t need padding, tape-down or the GC’s vacuum service.

What it moves

The GC carpet, padding and cleaning lines disappear; the floor adds modest weight but subtracts three order forms.

The demo, not the machine

If the product needs a forklift, the product is the drayage bill. A video wall, a cutaway, a working sub-assembly or an interactive walkthrough can carry the same demo without the special-handling surcharge, the rigging review or the extra labor call.

What it moves

Special handling, forklift time and the freight class. It often improves the demo, because the team can show the part of the product that actually sells it.

Fabric hanging sign over rigid

A tension-fabric hanging structure on an aluminum ring weighs a fraction of a rigid box sign, ships in a crate instead of on a skid, and still hits the height limit and the sightline from the aisle.

What it moves

Rigging weight (which sets the crane slot and the rigging labor estimate), plus the drayage on the sign’s own crate.

LED lighting on fewer drops

LED fixtures draw a fraction of the power of the fixtures a lot of legacy properties still carry, which means fewer and smaller electrical drops — and fewer things for the electrician to place on move-in day.

What it moves

The electrical order and the electrician’s hours, which are the labor rate rising fastest. Two 20-amp drops with an electrical layout beat five drops ordered by guess.

Crate engineering and a pre-staged build

Three crates packed to be opened in install order, with every part labeled to a drawing, is a different install than eight crates packed to fit. A booth that was fully assembled and photo-approved in the shop before it shipped has no on-site surprises to solve on the clock.

What it moves

Install hours, and more importantly install predictability — which is what keeps a daytime install inside straight time.

04 · The design review

What to ask for before you approve a rendering

Five items to add to the design review for any exhibit house, on any booth over a 10×20. If they can’t answer from the design, the design isn’t finished.

  1. Estimated crated weight and crate count.

    Per crate, with dimensions. This is the drayage forecast and the truck size. An exhibit house that builds for freight has this number on the proposal, not after the scale ticket.

  2. Install and dismantle hours, by trade.

    General labor, electrician, rigger. The split tells you which rate cards to check and whether the install fits a daytime window.

  3. The power plan.

    Number, amperage and location of drops, on a layout. It’s the electrical order, and it’s how you avoid the on-site relocation charge.

  4. What’s fabric, what’s rigid, and why.

    Anywhere the design specifies hardpanel or millwork, the reason should be brand or function, not habit.

  5. The four-show cost of the design.

    Weight × the drayage rate at each show, plus labor at each rate card. One line. It reframes the conversation from “what does the booth cost” to “what does the design cost to run.”

For legacy owned properties, the same review works in reverse: which elements could be re-engineered in fabric and extrusion for the next refresh, and what that saves against the storage and refurbishment bill you already pay.

05 · How we build

Designed for the dock, priced before the scale ticket

Every Pure Exhibits rental is engineered this way as a starting point, not an upgrade: extrusion and tension fabric where the attendee can’t tell the difference, rigid materials where the design calls for them, packed to a drawing, and fully pre-staged and photo-approved in our shop before it ships.

The exhibit itself — design, fabrication, graphics, AV, shipping, install and dismantle — is one fixed, all-inclusive figure. Drayage, electrical and rigging are billed by the show and the venue, so they can’t be inside that number; what we do instead is estimate each one against the booth’s real crated weight and power plan on the first quote, so the design review and the budget review are the same conversation. Weight goes on the proposal. The scale ticket confirms it.

How much does a 20×20 trade show booth weigh?

It depends almost entirely on construction. A legacy custom 20×20 with hardpanel walls, millwork counters and carpet commonly crates out around 4,500–6,000 pounds in six to eight crates; an equivalent design in aluminum extrusion and tension fabric with a flat-packed hard floor typically runs 2,000–2,800 pounds in three or four crates.

How do I reduce drayage costs on a trade show booth?

Reduce crated weight at the design stage: tension fabric instead of hardpanel, extrusion instead of millwork, a fabric hanging sign, a flat-packing floor, and a demo that doesn’t require moving the machine. Then ship to the advance warehouse, consolidate onto one bill of lading, and avoid special handling.

Does a lighter booth look cheaper?

Not at attendee distance. Tension-fabric graphics, fabric-wrapped counters and LED lighting read as premium on the floor; what looks cheap is a booth that was designed for a different footprint and cut down, or one that’s still half-built when the show opens because the install ran long.

What should an exhibit house tell me about weight before I approve a design?

Estimated crated weight and crate count with dimensions, install and dismantle hours by trade, the power plan on a layout, which elements are rigid versus fabric and why, and the projected drayage and labor cost of the design across your show calendar.
